MOQ and lead time are the two numbers buyers push hardest on, and the two that suppliers are least able to bend arbitrarily.
Both exist for structural reasons. Once you know what those are, the conversation becomes much more productive.
Minimum order quantity usually reflects a setup cost, a material purchase minimum or a batch size somewhere upstream. Lead time is usually dominated by component availability rather than assembly, since motors, magnets and electronics carry their own lead times. Samples typically take one to three weeks for stock items and much longer for anything tooled.
What actually sets the MOQ
- Line setup and changeover time, which is fixed whatever the batch size.
- Raw material minimums, since coil and wire come in set quantities.
- Component minimums from the supplier own vendors.
- Balancing and test setup, which is per batch rather than per unit.
- Packaging and labelling minimums, particularly for private label.
- Finally, certification and documentation effort per variant.
So a low MOQ on a stock product often reflects existing inventory, while a high MOQ on a variant reflects genuine setup cost.
What actually sets lead time
Assembly is rarely the bottleneck, which surprises people.

Consequently a quoted eight-week lead time usually means six weeks of waiting for parts and a few days of building.
How sampling works
- Stock products ship as samples within days.
- Configured variants take one to three weeks.
- Adapted designs take three to six weeks.
- Tooled parts take three to six months, since the mould comes first.
- Printed or machined prototypes bridge the gap for fit checking.
- Finally, production-representative samples come only after tooling.

Negotiating MOQ sensibly
Pushing on the MOQ and lead time numbers alone rarely works. Changing the structure of the order often does.
Offer a blanket order with staged deliveries, which lets the supplier build one batch and ship it over months. Accept a stock variant rather than a special. Alternatively, share a variant with another customer where exclusivity does not matter.
Commit to an annual volume rather than a single order. Suppliers will accept a lower first quantity against a forecast far more readily than against a one-off enquiry.
Managing lead time risk
Lead time problems usually appear as surprises rather than as long quotations.
- Ask which components carry the longest lead time on your specific model.
- Ask whether those components are held in stock or bought to order.
- Place a blanket order so material can be secured early.
- Agree a buffer stock arrangement for critical models.
- Confirm whether the quoted time starts at order or at drawing approval.
- Finally, agree how changes to the order affect the schedule.
That fifth point matters. Lead times quoted from drawing approval can add weeks that nobody planned for.
What to put in the order
A clear order shortens lead time more reliably than pressure ever does.
State the full specification, the drawing revision, packaging requirements, labelling and inspection rights. Meanwhile confirm the delivery term and destination, since those affect the freight booking that sits at the end of the schedule.

Why is the MOQ so high for a small change?
Because the setup cost is the same whether you make fifty or five thousand. A colour, a connector or a label change still stops the line and restarts it.
Can I get samples before paying tooling?
For configured or adapted products, yes. For a tooled part, no, since the mould has to exist first. Printed prototypes cover fit in the meantime.
Do lead times shorten with repeat orders?
Usually, because material can be planned ahead and setup is already proven. A forecast helps far more than an urgent email does.
Is a shorter lead time worth paying for?
Sometimes, particularly where components can be air freighted or pulled from stock. Ask what specifically would be accelerated rather than requesting a general improvement.
