Impeller tooling is where a custom fan project stops being a chat and starts being an investment.
The mould is a precise steel block that has to survive hundreds of thousands of shots. That is why it costs what it does.
A moulded impeller tool typically takes 10 to 16 weeks to build and costs several thousand upward depending on size and complexity. It amortises sensibly above roughly 2,000 units a year. Below that, fabricated metal wheels are usually cheaper overall, and printed prototypes cover fit checking in the meantime.
What a tool actually involves
- Design freeze, since any change after this point is expensive.
- Mould design and flow simulation, typically one to two weeks.
- Steel procurement and rough machining.
- Precision machining, spark erosion and polishing.
- First article trial, followed by dimensional inspection.
- Finally, correction and revalidation before production release.
The trial and correction loop is where plans slip, since the first shot rarely lands on tolerance.
What drives the cost

A cross-flow wheel is a good example. Its long drum shape and many blades make the tool far more complex than the diameter alone suggests.
When tooling pays back
Impeller tooling is a fixed cost, so the sums are easy once you know the annual volume.
- Under 500 units a year, fabricated metal is almost always cheaper overall.
- From 500 to 2,000, the answer depends on the unit cost difference.
- Above 2,000, moulded polymer usually wins on cost and consistency.
- Corrosion resistance can justify tooling at lower volumes.
- Weight saving can justify it in portable or vehicle products.
- Finally, consistency alone sometimes justifies it in regulated products.

Bridging the gap before tooling
You do not have to wait sixteen weeks to learn something useful.
Printed or machined prototypes answer fit questions straight away, and they hint at how the wheel will behave. Meanwhile a soft aluminium tool can make a few hundred parts far more cheaply, which suits a pilot run.
A printed impeller has different surface finish and stiffness from a moulded one, so its measured performance will differ. Treat it as a fit sample, not a performance sample.
Questions to settle before ordering
- Who pays for the tool, and who owns it afterwards?
- Where is it stored, and who maintains it?
- Can it be moved to another supplier, and under what conditions?
- What tool life is expected, in shots rather than in years?
- Who pays for correction if the first article misses tolerance?
- Finally, what happens if the forecast volume never arrives?
These six questions cause almost every tooling dispute we have seen. Settling them takes an afternoon at the start.
Maintaining a tool in production
A mould wears, and worn impeller tooling quietly changes the parts it makes.
Blade edges soften, flash appears at the parting lines, and sizes drift. So a tool needs regular inspection and refurbishment, and somebody has to own that schedule.

One last thought before you commit. Ask what the supplier would do if your volume doubled. A tool sized for 2,000 units a year may struggle at 6,000, and adding cavities later usually means a second tool rather than a modification.
